The friction that never makes it onto a dashboard
Every time a driver climbs back into the cab to hunt for a tool, or drives back to the depot for gear that didn’t fit, the fleet absorbs a small cost. On its own, it’s nothing. Aggregated across drivers, vehicles, and a working year, it can add up to the equivalent of a full-time technician — one nobody decided to pay for.
A mixed fleet costs more than the sum of its vehicles
A fit-out built vehicle by vehicle, whenever there was time and whoever was available, tends to drift. Parts multiply into a dozen variants instead of two or three. Training has to be repeated per vehicle type instead of once. Drivers learn to avoid the ones that don’t work properly, and that avoidance itself starts causing scheduling problems.
The compliance, paperwork and financial risk that lands on your desk
Vehicle weight, load restraint, and dangerous goods storage carry real compliance weight, and the accountability for getting it right usually lands with whoever runs the fleet. The paperwork risk is real, and so is the financial one. Break-ins and theft alone are estimated to cost New Zealand commercial fleets $20,000–$35,000 per incident once downtime and disruption are counted in, before the everyday cost of damage in transit or driver injuries linked to how a vehicle is set up.
A price tag that only tells part of the story
The upfront cost of a fit-out is the easy number to compare. The real cost — wear, rework, weight-driven fuel, downtime, and what happens to the fit-out when the vehicle is decommissioned — plays out over five to seven years. This is the number most buyers under-count.
Why this is hard to see from inside your own fleet
None of this is easy to judge from the inside. The friction gets absorbed as “normal.” There’s no benchmark telling you whether your fleet is doing better or worse than a similar one down the road. It’s difficult to know whether a fit-out change is worth the conversation with leadership, or where to start if it is.
